AI Process Improvement
Process first. Then, the tool.
We improve and automate the way your company works with AI. We find where you’re losing time and money —inefficient processes, scattered data and systems that don’t talk to each other— and decide the right solution for each case.

AI in action
From chaos to process, with AI
Three typical processes at a mid-sized company, before and after improving and automating them with AI.
Illustrative examples of how our agents work. Every project is tailored to your systems and processes.
From chaos to process
From chaos to process
Any given order.
It comes in by email, phone or WhatsApp. Someone checks a spreadsheet, prepares a quote, asks for an “OK”, retypes it into the ERP and copies it to the CRM. Nobody has the full picture.
First, we understand how work really gets done.
We map the real process —not the one in the manual— and flag the steps that only exist because systems don’t talk to each other.
Then we connect the data.
One data point, one source. ERP, CRM and eCommerce share the same information and re-entry disappears.
And finally, the right technology.
Rules where rules are enough, automation where there’s mechanical work, and AI only where it adds something nothing else can.
The starting point
Almost everything holding back a company your size comes down to two things.
Problems go by different names in every sector, but they almost always start in one of two places: information is scattered across systems that don’t talk to each other, or there are processes that eat up hours without adding value. Before proposing anything, we find out which one affects you most.
Both are solved with the same method: first we understand how the process works, then we connect the data and, finally, we apply whatever technology is needed. Sometimes an integration is enough; other times you need artificial intelligence.
Information is scattered
The ERP, the CRM, the eCommerce, the POS, the warehouse, accounting and eleven spreadsheets. Each system holds part of the truth and nobody has the full picture. And without connected data, no tool can help you.
- Month-end close takes days of manual work
- Two departments give two different numbers for the same thing
- Decisions made with three-week-old data
- Nobody knows the real margin by customer or by product
Some processes eat up hours without adding value
Mechanical tasks done by senior people: copying data from one place to another, checking, forwarding, repeating. They scale by hiring more people. It’s exactly the kind of work that can be automated today, with or without AI.
- The team spends more time feeding systems than using them
- Operational errors are caught late and cost a lot
- Growing means adding proportionally more overhead
- Critical knowledge lives in two people’s heads
The organization ahead
Fewer layers of manual work. More judgment where it matters.
In an AI-enabled company, people leave mechanical work behind and focus where they add judgment. Management sets goals, each department’s senior staff decide and supervise, and AI agents carry out repetitive work on connected data.
Every department works the same way: a few seniors who decide and supervise, and a base of AI agents that read and write directly in the company’s systems. Whatever the agents can’t resolve goes up to the senior as an exception.
How we get started
We decide what gets simplified, integrated, automated, improved with AI.
First, understand how you work. Then, what to change. We look at how your company really works: what steps each process has, where it gets stuck and which tasks eat up hours without adding anything. With that on the table, we decide what gets simplified, what gets integrated, what gets automated and where AI adds value. Sometimes a project comes out of it. Sometimes it’s enough to remove two steps and connect two systems you already have. Either works for us.
And that’s where we stop. We don’t get into how you run the company or what you sell. Our ground is processes, data and the technology that supports them. AI is one more tool in the box, not the answer to everything.
The diagnosis index
Where we start asking.
Every company is different, but inefficiencies almost always hide in the same places. These are the questions we open with. Go through the ten areas and check the ones that apply to you: if you already know the uncomfortable answer as you read them, that’s your starting point.
It isn’t a questionnaire we give everyone the same way. It’s where we start pulling the thread: two or three of these areas usually account for 80% of the time and money lost. That’s where the diagnosis gets scoped.
How we help
One entry point. Five possible outcomes.
Everything starts with the diagnosis. What comes out of it is one of these five solutions, or a combination. None is decided in advance: the process chooses, not the catalog.
Process and data diagnosis
We analyze how two or three critical processes are carried out, identify inefficiencies, scattered data and disconnected systems, and quantify what they cost.
- Map of current processes and systems, as they actually work
- Inefficiencies quantified in hours and euros per year
- Opportunities prioritized by impact and effort, with the right solution for each
- Roadmap with phases, dependencies and success criteria
- What we do, what you do and what doesn’t need doing
Integration
We make the tools you already use work together: ERP, CRM, eCommerce, logistics, invoicing. One data point, one source, without re-entering it three times: orders, invoices and delivery notes included. Learn more →
Automation
We take repetitive tasks off your team’s plate: invoicing from the order, alerts, approvals, reconciliations. With rules when rules are enough. Starting with the ones that eat up the most hours, not the flashiest.
Business dashboards
Real-time information from every area —sales, production, HR, marketing, finance— based on the actual data in your systems, not last week’s export.
Artificial intelligence
Only where it does something a rule or an integration can’t: forecasting demand, suggesting prices based on history, spotting patterns, answering questions in natural language. If a use case isn’t justified by one of the two levers, we don’t propose it. Learn more →
Custom development
When no product fits the way you work, we build the missing piece: an ordering portal, an app for sales reps, a connector that doesn’t exist yet. Only what the process calls for. Learn more →
Diagnosis scope
What’s included, what isn’t, how far we go and what you take away.
Duration depends on each company’s scope and complexity: reviewing two processes at one site isn’t the same as five processes spread across several locations. That’s why we set scope, timeline and deliverable in writing before starting, and from then on they don’t move. Anything that doesn’t fit is noted for a second phase; the diagnosis doesn’t drag on.

The rule we hold ourselves to
Every proposal serves a business goal. And we say so in the proposal.
We don’t present any initiative without stating which of these five goals it serves and how it will be measured. It’s the fastest way we know to separate what moves the business from what just sounds good.
Cost
Fewer operating euros per unit of work.
Efficiency
More output per person and hour, without adding overhead.
Decisions
Faster, better decisions by the leadership team.
Sales
Pipeline, conversion and average order value.
Make
Customer satisfaction, referrals and visibility.
How we work
Four phases. Each with a clear owner.
Diagnostic
Interviews with the people who do the work, review of systems and data, a map of the real process —not the one in the manual— and quantification of current cost.

Results
Every proposal has to have a real, measurable impact. If we don’t know how to measure it, we don’t propose it.
Hypercare
We don’t disappear after the diagnosis: we’re there during implementation and afterward, when it’s time to adjust what reality has shifted.

We’re a good fit when…
- The company has grown faster than its processes
- There are several systems that don’t talk to each other
- Someone from management is involved in the project
- You’re looking for a long-term partner, not a one-off vendor
- You’re willing to change how you work, not just the tool
- You want to apply AI to real problems, not because it’s trendy
We’re probably not your partner if…
- What you need is management or corporate strategy consulting
- You’ve already decided what to buy and just need someone to install it
- You’re looking for the lowest price per development hour
- The project has no internal owner with time to spare
- You want to implement AI without reviewing the process first
Funding
Projects aligned with the AI Voucher of the IA360 Plan.
The Spanish Government has announced a €600M voucher program to help 25,000 companies bring artificial intelligence into their processes. According to the announcement, it will fund services that transform the way companies work, not tool licenses.
If an AI use case comes out of the diagnosis, the project will be aligned with the approach announced for the voucher. Final eligibility will depend on the terms of the call.
The amount per company, eligibility requirements and application process have not yet been published. During the diagnosis we check whether your project qualifies and let you know when the call opens. Source: presentation of the Spanish Government’s IA360 Plan, September 21, 2026.
The first step
Let’s start by understanding what’s costing you money. Then we decide on the technology.
The diagnosis is the entry point and a well-defined piece of work: fixed scope, fixed timeline and a deliverable that’s yours, whether or not you carry it out with us.
If the conclusion after the diagnosis is that you don’t need a project, we’ll tell you. It’s the only way the next conversation is worth having.
What you get from the diagnosis
- Map of critical processes as they work today
- Quantification of what they cost in hours and euros
- What gets solved with integration or automation, and where AI adds value
- Prioritized list of opportunities by impact and effort
- Phased roadmap with measurable success criteria
- Presentation session with the leadership team

Frequently asked questions
What we’re often asked.
What is AI Process Improvement?
It’s the TRILOGI service that identifies where a company loses time and money —inefficient processes, scattered data and systems that don’t talk to each other— and decides the right solution for each case: integration, automation, a dashboard, artificial intelligence or custom development.
Where do we start?
Always with the process and data diagnosis: a well-defined piece of work, with scope, timeline and deliverable fixed before starting. The benchmark is 4 weeks for a standard diagnosis.
What does the diagnosis include?
Interviews and on-site days, review of systems and data with read-only access, a map of the real process, the annual cost of each inefficiency, prioritized opportunities and a phased roadmap presented to the leadership team.
Does it always end in an AI project?
No. AI is one more tool. Often the solution is an integration, rule-based automation or removing unnecessary steps. If you don’t need a project, we’ll tell you.
Which companies is it for?
Mid-sized companies with €5M to €300M in revenue, with the leadership team as point of contact, across Spain and focused on Catalonia, the Basque Country, the Levante region and Madrid.
Can it be funded through the IA360 Plan?
The Spanish Government has announced an AI voucher under the IA360 Plan. If an AI use case comes out of the diagnosis, the project will be aligned with the announced approach; final eligibility will depend on the terms of the call, which have not yet been published.
