Methodology · Projects · v3.2

From idea to Go‑Live, with no surprises.

Launching an eCommerce, migrating platforms or integrating your ERP is a critical project for your business. That’s why we manage it with a method that combines market standards with everything we’ve learned from projects since 1999.

The Trilogi method

Two methodologies and two management techniques, merged into a single way of working that controls every phase, every owner and every date.

Market standards

The best of each framework, adapted to eCommerce.

We didn’t invent project management: we adapt it. We combine internationally recognized frameworks and fit them to the reality of digital projects, where many teams and vendors work at the same time.

Waterfall

Clear, sequential phases. A phase doesn’t start until the previous one is closed: scope is always under control.

Kanban

Visual day-to-day management to move tasks quickly and spot blockers instantly.

Critical path (CPM)

We identify the tasks that determine the final date and watch them closely. There’s no room for delays there.

RASCI matrix

Every task with its owner, approver, support and who must be consulted or informed, including on your team.

The phases of a project

Seven phases. Zero improvisation.

Each phase has defined goals, deliverables and owners. You always know where we are and what comes next.

  1. 01

    Lossless handover

Everything you told us during the sales phase is passed in full to the project team. You won’t have to repeat it.

  2. 02

    Kick-off

We introduce your Project Manager, the working method, the shared tool and a preliminary timeline with its milestones.

  3. 03

    Analysis and definition

We lock down the scope in detail and confirm key dates before we start building.

  4. 04

    Development and integrations

We build and integrate with your ERP, CRM, PIM, payment gateways and logistics, with regular follow-up and interim validations.

  5. 05

    Testing and validation

Internal testing, then your validation (UAT). Nothing goes to production without your written approval.

  6. 06

    Go-Live

Planned launch, real-time monitoring and a contingency plan ready in case action is needed.

  7. 07

    Hypercare and closure

Intensive support after launch, formal closure with lessons learned and a documented handover to Customer Care.

Our commitments

What you can expect from us.

The method translates into concrete commitments you’ll notice from the first week.

A single Project Manager

One person leads your project from start to finish, backed by the Project Management Office.

Shared tool

Timeline, tasks, documentation and decisions live in a space you have access to.

Defined response times

Set response times and an urgent channel for anything blocking the project.

Formal change management

Any expansion or reduction of scope is assessed and approved before it’s carried out.

Your sales rep doesn’t disappear

They call you as key phases close to make sure everything is going as you expected.

We measure before and after

After launch we compare performance, speed and conversion against the starting point.

Risk management

Problems, before they happen.

From day one we identify project risks (technical, schedule, third-party) and prepare the response. If anything goes off track, you’ll hear it from us, along with the plan to fix it.

A living method, accelerated by AI.

Every project we close leaves lessons learned that update this methodology. Today, AI also helps us plan, document and detect deviations earlier, and we keep adding new tools as they prove their value.

Frequently asked questions

What we’re often asked.

What kinds of projects do you manage with this methodology?

B2B and B2C eCommerce implementations, platform migrations, ERP, CRM and PIM integrations, and custom development. The method adapts to the size of each project.

Will I have visibility into progress?

Yes. You’ll have access to the project management tool, with the timeline, milestones and tasks, plus regular follow-up meetings with your Project Manager.

What if I want to change something mid-project?

We assess it through a formal change management procedure: we analyze the impact on scope, timeline and budget, and only carry it out once you approve.

How is the launch date decided?

The date is confirmed after testing and your validation (UAT). Go-Live always requires your written approval and has a contingency plan in place.

What happens after Go-Live?

During the first weeks we support you intensively. Then the project is handed over, fully documented, to Customer Care, which takes care of support and the evolution of your store.
