Process Improvement with AI
We improve and automate your company's workflows using AI.
We identify where your company is wasting time and money: inefficient processes, scattered data, and systems that don’t communicate with each other. And we determine the right solution for each situation: integration, automation, a dashboard, artificial intelligence, or custom development. We don’t get involved in managing your business—we focus on your processes. First the process, then the tool.
The Starting Point
Almost everything that holds back a company of your size falls into one of two categories.
We’ve been working with medium-sized companies since 1999. The problems are called different things in each industry, but they almost always stem from one of two sources: information is scattered across systems that don’t communicate with each other, or there are processes that take hours without adding value. Before we make any recommendations, we figure out which of these two issues affects you the most.
Both are solved using the same method: first, we understand how the process works; then, we connect the data; and finally, we apply the necessary technology. Sometimes an integration is enough, and other times artificial intelligence is needed.
The information is scattered
ERP, CRM, e-commerce, POS, the warehouse, accounting, and eleven spreadsheets. Each system holds a piece of the truth, and no one has the full picture. And without connected data, no tool can help you.
- Closing out the month takes days of manual work
- Two departments provide two different figures for the same thing
- Decisions based on data from three weeks ago
- No one knows the actual margin per customer or per product
There are processes that take hours without adding value
Routine tasks performed by older workers: copying data from one place to another, reviewing, forwarding, repeating. These tasks are scaled up by hiring more people. This is exactly the kind of work that can be automated today, with or without AI.
- The team spends more time maintaining systems than using them
- Operational errors are detected too late and are costly
- Growth means hiring proportionally more staff
- Critical knowledge exists in the minds of two people
The upcoming event
Fewer layers of manual work. More judgment where it counts.
In an AI-driven company, people move away from mechanical tasks and focus on areas where they can apply their judgment. Management sets goals, senior staff in each department make decisions and oversee operations, and AI agents carry out repetitive work on connected data.
How We Get In
First, understand how you work. Then, figure out what to change.
We take a close look at how your business really works: what steps each process involves, where it gets bogged down, and which tasks take up hours without adding any value.
With that on the table, we decide what to simplify, what to integrate, what to automate, and where AI can help. Sometimes it turns into a project. Sometimes all it takes is removing two steps and connecting two systems you already have. Either option works for us.
And that's where we draw the line. We don't get into how you run your business or what you sell. Our focus is on processes, data, and the technology that supports them. AI is just another tool in the toolbox—not the answer to everything.
The Diagnosis Index
Where do we start asking?
Every company is different, but inefficiencies almost always lurk in the same places. These are the questions we start with to identify where time and money are being wasted. If, as you read them, you already know the uncomfortable answer, that’s your starting point.
Orders and Sales
- How many people handle an order from the time it comes in until it is billed?
- How many come in via email or phone, and are then re-entered manually?
- How long does it take to get a quote, and who sets the price?
Purchasing and Suppliers
- How do you decide what to buy and when: based on data or intuition?
- Are delivery slips and invoices reconciled manually?
- How many impulse purchases are made each month because they weren't planned?
Warehouse and Operations
- Does the system's inventory match that of the warehouse?
- How many issues related to order fulfillment or shipping occur each month, and why?
- What part of the planning process takes place in a spreadsheet?
Billing and Collections
- How many days pass between delivery and invoicing?
- Who handles the collection of delinquent accounts, and what information do they use?
- How many invoices are reissued each month due to data errors?
Customers and After-Sales Service
- What percentage of inquiries consist of the same five questions every time?
- Where is the information about what was said to a customer recorded?
- How long does it take to respond, and who measures that time?
Marketing and Recruitment
- Where does each opportunity come from, and what happens to it afterward?
- How long does it take for someone to respond to a new contact?
- Is it possible to determine which business activity generated which revenue?
Data and Reporting
- How many hours does it take to close the books, and who spends that time on it?
- How many versions of the same report are circulating within the company?
- Do you know the actual margin per customer, product, or project?
Systems
- How many apps are in use, and which ones don't communicate with each other?
- Where do you copy and paste from one system to another every day?
- Why are we still using Excel when the system isn't ready yet?
People and Knowledge
- Which process is halted if a specific person is absent?
- How long does it take for someone new to start working as a freelancer?
- What kinds of tasks do older adults do that don't require them to use their judgment?
Documents and Approvals
- How many signatures or approvals does a routine decision require?
- Where do all the emails asking for an "OK" pile up?
- How much useful information is locked away in PDFs and attachments?
It’s not a questionnaire we give to everyone the same way. It’s about where we start pulling on the thread: 80% of the time and money that are wasted are usually found in two or three of these areas. That’s where the diagnosis narrows down.
How We Can Help
One entry point. Five possible exits.
It all starts with the diagnosis. The result is one of these five solutions—or a combination of them. None is decided in advance: the process determines the choice, not the catalog.
It always starts here
Process and Data Diagnostics
We analyze how two or three critical processes are executed, identify inefficiencies, scattered data, and disconnected systems, and quantify their costs. We come away with a map of the current state of affairs, a prioritized list of opportunities, and a roadmap outlining the likely solution for each, the effort required, and the expected impact.
- Map of current processes and systems, as they currently operate
- Inefficiencies quantified in hours and euros per year
- Opportunities prioritized by impact and effort, with the appropriate solution for each one
- Roadmap with phases, dependencies, and success criteria
- What we do, what you do, and what not to do
Integration
We make the tools you already use work together: ERP, CRM, e-commerce, logistics, and invoicing. One set of data, one source—no need to re-enter it three times: orders, invoices, and packing slips included. This is the most common outcome of the assessment.
Automation
We take repetitive tasks off the team’s plate: invoicing based on orders, notifications, approvals, and reconciliations. We use rules when rules are enough. We start with the tasks that take the most time, not the ones that are the most noticeable.
Business Dashboards
Real-time information from all departments—sales, production, HR, marketing, finance—based on actual data from your systems, not on an export from last week.
Artificial Intelligence
Only when it does something that a rule or an integration cannot do: forecast demand, suggest prices based on historical data, detect patterns, and answer questions in natural language. If a use case isn't justified by one of these two factors, we don't propose it.
Custom Development
When no existing product fits the way you work, we build the missing piece: an order portal, an app for sales reps, a connector that doesn't exist yet. Just what the process requires.
What We Don't Do Here
Corporate strategy consulting, software selection and negotiation, or accounting audits. If an issue is identified during the assessment, it is noted and addressed. And web and e-commerce projects continue as usual at TRILOGI.
Scope of the Diagnosis
What's included, what's not, how far we go, and what you get to take home.
The duration depends on the scope and complexity of each company: reviewing two processes at a single location is not the same as reviewing five processes spread across multiple sites. That’s why we establish the scope, timeline, and deliverables in writing before we begin, and we stick to them from that point on. Anything that doesn’t fit is set aside for a second phase; the assessment is not extended.
- Reference Duration
- 4weeks for a standard diagnosis. It is adjusted to the scope and secured before beginning
- Processes
- 2 or3 to be selected by the end of the first week
- Interviews
- 6 to10; 60 to 90 minutes, depending on who carries it out and who makes the decision
- On-site work
- 2 or 3days at your facility: interviews and observation of actual work
When do the 4 weeks apply? This guideline applies to a standard assessment: 2 or 3 processes, a single location or workplace, and up to 10 interviews. If there are more processes, multiple locations, additional departments involved, or highly fragmented systems, the timeline is extended, and we’ll agree on the details in the proposal before getting started.
Includes
- A quick overview of the ten areas during the first meeting with management
- An in-depth look at the two or three processes in which signals appear
- On-site visits to your facilities to interview the teams and see how they actually work
- Review of systems and data with read-only access
- Map of the actual process, measured metrics, and annual cost of each inefficiency
- Prioritized opportunities with the likely solution: integration, automation, dashboard, AI, or development
- A phased roadmap, with the first phase quantified, and a one-hour meeting with the committee
Does not include
- Implementing any solutions or conducting pilot projects: that's the construction phase
- Selection or Negotiation of Software and Vendors
- Accounting, tax, or security audit
- Corporate or Business Strategy Consulting
- Accessing production systems: read-only
The rule we follow
Each proposal addresses a business objective. And we state that in the proposal.
We don't propose any initiative without stating which of these five objectives it addresses and how it will be measured. It's the quickest way we know to distinguish what drives the business from what just sounds good.
Cost
Reduction in operating euros per unit of work.
Efficiency
More output per person per hour, without adding infrastructure.
Decision
Speed and quality in the committee's decisions.
Sales
Pipeline, conversion, and average ticket.
Brand
Customer satisfaction, word-of-mouth recommendations, and visibility.
How We Work
Four phases. Each with a clearly designated person in charge.
Diagnosis
Interviews with the people involved, review of systems and data, mapping of the actual process—not the one in the manual—and quantification of the current cost.

What You Can Expect From Us.
Results
Every proposal must have a real and measurable impact. If we don't know how to measure it, we don't propose it.
Support
We don't disappear after the diagnosis: we're there during the implant procedure and afterward, when it's time to adjust to the changes reality has brought.
Constant Evolution
Technology changes every month, and we stay up to date so we can implement what really works—not just the latest trends.
Who is it for?
We work with medium-sized companies that want to stop wasting time and money in their operations.
- Billing
- 5 – 300million euros annually
- Contact Person
- Executive Committee: General Management, Finance, Operations, Systems
- Scope
- Spain, with a focus on Catalonia, the Basque Country, the Levante region, and Madrid
We get along well when…
- The company has grown faster than its processes
- There are several systems that do not communicate with each other
- Someone from management is getting involved in the project
- We are looking for a long-term partner, not a one-time supplier
- People are willing to change the way they work—not just the tool
- The goal is to apply AI to real-world problems, not just because it's trendy
We're probably not the right partner for you if…
- We are looking for management or corporate strategy consulting services
- We've already decided what to buy; all that's left is to find someone to install it.
- Looking for the lowest hourly rate for development
- The project does not have an internal manager with the time
- They want to implement AI without first reviewing the process
Funding
Projects aligned with the AI Grant under the AI360 Plan.
The government has announced a €600 million grant to help 25,000 companies incorporate artificial intelligence into their processes. According to the announcement, the grant will fund services that transform the way companies work, not tool licenses.
If the diagnosis identifies an AI use case, the project will be aligned with the approach outlined for the grant. The final eligibility will depend on the terms of the call for proposals.

The First Step
Let's start by figuring out what's costing you money. Then we'll decide on the technology.
The diagnosis is the starting point, and it's a defined project: with a fixed scope, a fixed timeline, and a deliverable that belongs to you—whether you choose to work with us or not.
If, after the assessment, we conclude that a project isn't necessary, we'll let you know. That's the only way the next conversation will be worthwhile.
